To do a content gap analysis with free tools, combine four views: what you almost rank for in Search Console, what competitors cover that you do not (visible in free tool tiers and their sitemaps), what Google’s own SERP features say searchers ask, and what your customers ask you directly. The output is a prioritized list of pages that should exist and do not.
Step 1: mine your near-misses in Search Console
Open the query report, filter positions 8 to 30, and export. These are topics Google already half-trusts you on: some need better pages, many reveal questions you never actually answered head-on. Cluster them by theme; each cluster missing a dedicated page is a gap with a running start.
Step 2: read competitors like a table of contents
Pull two or three rivals’ sitemaps (usually /sitemap.xml) and scan their blog and service URLs against yours; the slugs alone expose topic coverage. Free tiers of the major SEO tools add their top pages by traffic: any page earning them visits on a topic you skipped is a certified gap.
Step 3: let the SERP confess
For each core topic, harvest People Also Ask expansions, autocomplete variants and the related searches at page bottom. Google is telling you the question network around the topic; check each significant question against your site search. No page, gap.
Step 4: add the questions only you can hear
Sales emails, support tickets and call notes carry the pre-purchase questions tools never see. Recurring ones without a canonical answer page are the highest-converting gaps on the list.
Step 5: prioritize like money depends on it
Score each gap by commercial adjacency, evidence of demand across sources, and competitive weakness on the current SERP. Ship answer-first pages down the ranked list, interlinked into their clusters, and re-run the analysis quarterly because gaps regrow.
How many gaps should I close per month?
Four to eight well-made pages beats twenty rushed ones: each must be the best answer available to count. Consistency compounds; bursts decay.
